The Problem

Drychem ran a multi-slab, multi-KPI incentive structure across four sales verticals — chemicals, polymers, and adjacent product lines — with hundreds of field agents and dozens of distinct performance metrics per cycle.

Sales data lived in SAP S/4HANA. Incentive calculations lived in spreadsheets. Every month, someone exported, transformed, validated, and re-validated the same numbers — and every month, agents raised disputes that took weeks to resolve.

The decision wasn't whether to fix it. It was how to fix it without buying SAP ICM, Varicent, or Xactly — none of which were economically viable for the size of the deployment.
